Choose one useful outcome
Start with a specific person and a task they need to complete. For an appointment service, that could be finding an available slot and requesting a booking. Define what success means for that journey before adding more features.
Keep the whole journey intact
Small does not mean incomplete. People still need to understand the options, correct mistakes and know what happened after an action. Include those essentials even when the feature list is short.
Separate now from next
Make two lists: what the first release needs to work, and what can follow after feedback. A report export or additional payment method may be useful later without being essential on day one.
Make the constraints visible
Discuss the timeline, available budget, existing systems and who will operate the product. These practical details should help shape the first scope.
Review, then decide
After launch, look at how people use the product and ask where they encounter difficulty. Use that evidence to decide the next improvement instead of assuming every idea belongs in the roadmap.
